Learning and Improvement Focused Transformation (LIFT) Events

ils_liftIn naming our ILS shop floor transformation approach, we recognize that sustainable lean transformation can only occur through a process of learning and development of your people.  Indeed, by combining formal learning with strategic transformation activities, we can get faster, better, and more sustainable results while building the capability and enthusiasm of your work force for executing self-directed transformation projects in the future.

One thing that ILS LIFT specialists share in common with blitz kaizen experts is that they are tough and demanding.  But their approach is that of a good teacher and coach.  A primary goal of ILS Lift Events is to leave you with a skilled team that is enthusiastic about continuing your transformation program and improving their learning and problem-solving abilities.

During a LIFT event we work with cross-functional and cross-hierarchical teams with a concentration of people from the focus area.   A typical event is a 5-day activity where just-in-time learning is immediately applied to solve strategic operational problems.

Details for executing a  LIFT event

  • We make a pre-visit to your facility.  Often the LIFT event is preceded by a value stream mapping activity (internal or ILS conducted) where a future state vision has been established and key barriers to be attacked and overcome in the LIFT event have been identified.  Indeed, the LIFT event may be part of an ILS supported Strategic Transformation Program.  Teams are formed and the objective, scope, and resources available for the activity are defined.ils_lift
  • Depending on the background of the teams, the event often begins with an overview of lean operations, taught using hands-on simulations, so that the team can understand the ideal future state we are striving for.
  • We review the approach we will be using the remove the barriers to this future state, effectively outlining the “standardized work” of a LIFT event so that the program will proceed in a structured, systematic manner.
  • Everyone walks the value stream and interview production associates, supervisors, and support personnel, who could not be included on the LIFT teams to thoroughly understand the problem.
  • The session reconvenes to revalidate the mission and goals of the project and to thoroughly outline the problem scope and constraints on any solution proposals.
  • The solution phase is entered and formal problem solving approaches are employed.  From their broad repertoire of teaching modules and industrial examples, the ILS coaches deploy highly relevant and customized just-in-time instruction so that the solutions proposed are built on a strong foundation of learning. ils_lift
  • An action plan is developed and the solutions are implemented.  Performance is measured and adjustments are made, completing the Plan, Do, Check, Act cycle.
  • Subsequently, the team develops a system to sustain the gains that have been made, e.g., an auditing system is developed and put in place.
  • Follow-up to the LIFT event is planned, schedules are set, and responsibilities are assigned.
  • The teams prepare a detailed story board.  They give a presentation to management and their work is recognized.  Results and potential results expected from future activities are documented in detail.
  • ILS continues to follow up with the team, checking their progress, giving advice, and continuing to coach and motivate their efforts.

Through a combination of learning, personal development, and the intrinsic motivation of seeing concepts that they have developed implemented and made effective, your teams build both a capability and a passion for lean transformation.   The follow-through continues on its own and generally goes well beyond the initial scope of the project.  Moreover, by no means do we focus a minor changes or low hanging fruit.
